A case study is not a knowledge test. It is a thinking test. The interviewer already knows the answer — they want to see how you get there. Approach is everything. Data analysis is nothing, unless the approach is sound.
Most PM case study failures happen in the first sixty seconds. The candidate gets the question, nods, and starts talking. They pick a user segment too early, or propose a solution before they have named the problem, or define a metric that measures activity instead of outcomes. The structure collapses because there was no structure to begin with.
This template fixes that. It gives you a repeatable skeleton for any PM case study — product design, feature improvement, metrics diagnosis, prioritization, or strategy. You adapt it; you do not abandon it.
What the template covers
This works for all five PM case study types:
- Product design: “Design a product for X” or “Build a feature for Y”
- Product improvement: “How would you improve [product]?”
- Metrics / root cause: “DAU dropped 20%. What happened?”
- Prioritization: “You have three features and one sprint. What do you ship?”
- Strategy / go-to-market: “Should [company] enter [market]?”
The skeleton is the same. The depth you go into each step shifts by question type.
The template
Copy this. Use it. Adapt the section headers to your case, but keep the sequence.

STEP 1: CLARIFY
---------------
Objective: Confirm you understand the goal, constraints, and what "success" looks like before you begin.
Ask:
- "What is the goal of this product/feature — is it growth, retention, revenue, or engagement?"
- "Who is the primary user? Is there a secondary user I should consider?"
- "Are there constraints I should know? (Timeline, platform, geography, team size)"
- "When we say [key term from the question], what do we mean exactly?"
Write down what you confirmed. Example:
> "So to confirm: I'm designing a feature for [product], focused on [user type], with the goal of [metric]. I'm not constrained to a specific platform. Does that sound right?"
If you get a yes, proceed. If you get a correction, update your understanding and repeat.
STEP 2: SET THE GOAL

State the north star metric you are optimizing for — and why.
Format: "My north star for this is [metric] because [one-sentence rationale]."
Example:
> "My north star is 7-day retention for new users, because [product]'s value is cumulative — users who don't return in the first week rarely return at all."
Pick one metric. If you name three, you have not made a call.
STEP 3: DEFINE THE USER
------------------------
Who is the primary user? Be specific enough that the interviewer can picture them.
Format: "[User segment] who [context/job] and [pain/motivation]."
Example:
> "I'm focusing on early-career professionals, 22–28, who use [product] after job transitions. They are motivated by [goal] but drop off because [pain]."
Then identify the top 1–2 user needs this case study is about.
Example:
> "Their core need is [need 1]. A secondary need is [need 2], but I'll prioritize [need 1] because it is the blocker."
STEP 4: IDENTIFY THE PROBLEM (OR OPPORTUNITY)

For design questions: articulate the gap between where the user is and where they want to be.
For improvement questions: name what is broken and why.
For metrics questions: form a hypothesis about root cause before you go into analysis.
Format: "The problem is [pain], which means [consequence for user/business]."
Example:
> "The problem is that new users cannot find [value action] within the first session. As a result, they do not experience the product's core value, which explains the drop in 7-day retention."
Do not propose solutions here. Name the problem. That is the step.
STEP 5: GENERATE SOLUTIONS (OR DIAGNOSES)

For design/improvement questions: list 3–5 solutions before evaluating any of them.
For metrics questions: list your hypotheses in order of likelihood.
Format: "Here are [3–5] potential solutions. I'll walk through them before recommending one."
Solutions should span the solution space — don't list three variations of the same idea. Include at least one simple, low-effort option and at least one ambitious option.
Example solution list (feature improvement):
> 1. Onboarding checklist: surface the 3 actions that predict retention, in order, on first login.
> 2. Contextual tooltips: trigger on idle state (>90s without action) to guide discovery.
> 3. Social proof surface: show what users at the same stage typically do next.
> 4. Re-engagement push notification at 48h, personalized to the value action not taken.
> 5. Redesign the empty state: replace the blank dashboard with a curated first-run experience.
STEP 6: EVALUATE AND RECOMMEND

Now apply criteria and pick one (or a sequenced set).
Criteria to use:
- Impact on north star metric
- Implementation complexity (effort proxy: low / medium / high)
- Risk (reversible or not; new patterns or existing ones)
- Time to signal (how quickly will you know if it works)
Format: Scorecard or prose. Either is fine. What matters is that you name your criteria, apply them, and give a clear recommendation.
Example:
> "Applying these criteria, I recommend [option] as the primary bet, with [option] as a fast follow.
>
> [Option 1] scores highest on impact because [reason]. It is medium complexity — no new data pipelines, just UI work. It is reversible. And it will signal within 2 weeks of launch because we can A/B it.
>
> [Option 2] has lower impact but ships in days. I'd run it in parallel.
>
> I'm not recommending [option 3] because [reason — typically: effort is high relative to the signal]."
STEP 7: DEFINE SUCCESS

Before you close, state how you would know it worked.
Format: "I would measure success by [metric], with a baseline of [X] and a target of [Y], evaluated at [timeframe]."
Example:
> "Success looks like 7-day retention for new users improving from 28% to 38%, measured 4 weeks post-launch. I'd also track the completion rate of the onboarding checklist as a leading indicator — if checklist completion is up but retention is flat, the problem is elsewhere."
Name a leading indicator and a lagging indicator. The leading indicator tells you whether the behavior changed. The lagging indicator tells you whether it mattered.
STEP 8: ACKNOWLEDGE RISKS AND OPEN QUESTIONS

One paragraph. Not an exhaustive list — the top 2–3 risks.
Example:
> "Two things I'd want to validate before shipping: First, whether users actually experience this as a blockers — I've inferred this from the retention drop, but a session recording sample would confirm it. Second, whether the onboarding checklist creates pressure rather than guidance for some users — I'd watch for 'skipped checklist' behavior as a signal."
How to use this in a live interview
Print nothing. You will not have notes. But you can write the eight steps as headers on a sheet of paper at the start of the case. Interviewers expect you to pause and structure before you talk.
The pause is not weakness. It is signal.
A candidate who takes 90 seconds to write their structure before speaking demonstrates that they do not rush to solutions — which is exactly what the interviewer is testing. A candidate who starts talking immediately demonstrates the opposite.
When you speak, name the step you are on. “Let me clarify before I start.” “Now I’m going to define the user segment I’m focused on.” “I have three solutions — I’ll go through all of them before I recommend.” This narration does two things: it keeps you on track, and it shows the interviewer that your process is deliberate, not improvised.
Worked example
The question: “You are a PM at GPay. You believe that Payment Split needs urgent attention. The CEO and CTO can commit to only two projects this quarter. How do you make the case?”
This is a real case study format from PM hiring — not hypothetical.
Step 1 — Clarify
“A few questions before I start. Is ‘Payment Split’ the existing feature, or am I designing it from scratch? And when you say ‘urgent attention,’ are we talking about a reliability problem, a growth problem, or a redesign? And — is the audience the internal leadership team, or would this go to board level?”
Assume the answer: Existing feature, growth problem, internal pitch to CEO and CTO.
Step 2 — Goal
“My north star is active usage of the Split feature per month — specifically, users who initiate a split and complete it. Not just feature opens. Completion rate, because a split that gets started and abandoned is a failure of the product, not a success metric.”
Step 3 — User
“Primary user: friend groups that split recurring expenses — flatmates, couples, travel groups. Secondary user: the person who paid and wants to be reimbursed without an awkward ask. I’ll focus on the primary user because that is where the initiation decision happens.”
Step 4 — Problem
“The problem is that splitting payments in India today is high-friction. You pay, then you have to remind people, then you follow up, then you accept partial payments or let it go. GPay has the rails to automate this entire chain — request, reminder, settlement — but the current Split feature requires both parties to be active in the app at the moment of split. That is not how money between friends works. The problem is async payment requests are not well-supported, which means the feature solves the easy case (two people present) but not the common case (pay now, settle later).”
Step 5 — Solutions
“Three directions:
- Async split request: Initiate a split from the payment confirmation screen, send a request to the other party via notification or UPI link, settle on their own time.
- Smart split reminder: If a split is not settled in 48 hours, auto-remind the recipient once. Soft nudge, not aggressive.
- Group wallet integration: Create a shared pool for recurring groups (flatmates) that auto-settles based on usage patterns.
I’ll also note a scope constraint: option 3 is a new product, not a feature improvement. That is relevant for the CEO/CTO pitch since it requires a different level of investment.”
Step 6 — Recommendation
“I recommend option 1 as the core investment, with option 2 as a no-cost fast follow.
Option 1 (async split) has the highest impact because it removes the primary friction: the requirement that both parties be present. It uses existing UPI rails — GPay already handles payment requests. Implementation complexity is medium. It is reversible. And it directly addresses the most common complaint in user research on split features: ‘I forget to ask’ and ‘it’s awkward to remind.’
Option 2 (smart reminder) can ship in days. It does not require architecture changes — it is a notification trigger. It reduces the friction of follow-up without adding social awkwardness because the system is doing the asking, not the person.
Option 3 is the right direction long-term but I would not pitch it this quarter. It needs its own charter.”
Step 7 — Success
“Success is a 25% increase in split completion rate (from initiation to settlement) within 90 days of launch. I’d track a leading indicator of async request acceptance rate — if the request is sent but not accepted, the problem is on the recipient side, not the initiator side, and that tells me where to iterate next.”
Step 8 — Risks
“Two risks: First, reminder fatigue. If the smart reminder is too aggressive or too frequent, users will opt out of notifications for the app entirely, which damages the whole product. I’d start with one reminder at 48 hours, measure opt-out rate, and hold before adding more. Second, the UPI async request flow has a regulatory angle — payment requests above certain thresholds have compliance steps. I’d want a 15-minute check with the compliance team before we commit the engineering spec.”
Pick a product you use daily — GPay, Zomato, LinkedIn, Notion, or anything else you have an opinion about. Pick one feature that you think is underperforming.
Work through all eight steps of the template. Write your answers, do not just think them. The act of writing forces specificity.
Checklist for self-audit after you finish:
- Clarify: Did you actually ask a clarifying question, or did you assume? If you assumed, note what assumption you made and what you would have asked in a real interview.
- Goal: Is your north star one metric? Can it be measured? Is it an outcome (not just activity)?
- User: Can you picture the specific person you described? Would someone who has never used this product understand who you mean?
- Problem: Did you name a problem, or did you name a solution disguised as a problem? (“Users need a better onboarding” is a solution. “Users don’t reach the core value action in the first session” is a problem.)
- Solutions: Did you list at least three? Are they genuinely different, or are they variations of the same idea?
- Recommendation: Did you name your criteria before you applied them? Or did you work backwards from your preferred answer?
- Success: Do you have a leading indicator and a lagging indicator? Is there a number — not “improve,” but “from X to Y”?
- Risks: Are your risks specific to this feature, or generic worries that apply to everything?
If any step is thin, redo it. Then find someone to walk through it with you. The live test always reveals what the solo practice misses.
You are in a PM interview at a Series B fintech. The interviewer says: 'Our payment success rate dropped 8% last week. You are the PM. What do you do?' You have 25 minutes. Before you answer, you need to decide how to start.
You have the question. The interviewer is watching. You have not spoken yet.

Common failures, and why they happen
Starting with solutions. The most common case study failure. The candidate is nervous, the first thing their brain offers is an answer, and they say it. The problem: you have not established what the problem is yet, so the solution is untethered. Interviewers do not dock you for not having the right answer — they dock you for having an answer before you have a problem.
Metric selection that measures activity, not outcome. “I would track daily active users” is almost always the wrong answer. DAU measures that people showed up. It does not measure whether the feature solved anything. Pick the metric that measures whether the user’s problem got solved. For a payment split feature, that is completion rate, not opens.
Listing solutions, then picking the first one. If you list three solutions and always recommend the first one, the list was theater. Apply criteria out loud. Name what matters — impact, complexity, reversibility, time to signal — and show how each solution scores. The recommendation should be the natural conclusion of the evaluation, not a foregone conclusion dressed up with alternatives.
Treating every case as a design question. Metrics drops, prioritization calls, and strategy questions each need different moves. A metrics drop is a diagnosis problem — you are working backwards from an observation to a cause. A design question is a synthesis problem — you are working forwards from user needs to a solution. Applying design thinking to a metrics question (or vice versa) is a tell that you are pattern-matching to a rehearsed answer rather than reading the actual question.
Not closing. Some candidates trail off. They present three solutions and then wait. Close your answer. “My recommendation is X. I would measure success by Y. The top risk is Z. Do you want me to go deeper on any part?” Closing the loop is a professional signal — you are used to making decisions, not just surfacing options.
